Strong margin and slow turns cannot both be true. One of them is carrying working capital you cannot see.

You said you could not answer this one without asking around. That is the finding. A number nobody can trace on the spot is a number nobody has tested, and it is usually carrying something.

Three questions to ask your team

Ask these before you commit anything else.

  1. Which product line has our strongest margin, and how many times did it turn last year?
  2. If it turned less than twice, what is the carrying cost of the capital sitting in it?
  3. Who decided it was a bestseller, and were they looking at revenue or at cash?

Ask them separately, not in a meeting. Agreement in a room is not the same as agreement in the data.
